The biggest myth in TikTok Shop LIVE is that it rewards charisma. Charisma helps, but what actually converts is structure: a planned sequence of segments, hooks, pinned products and offer moments that gives the algorithm what it needs and gives every viewer, whether they arrived in minute one or minute 190, a reason to stay and a reason to buy right now.
That is what a run of show is. When we broke the world record with P.Louise, $2.7m in a single 14-hour LIVE that reached 40m impressions, the stream was produced like live television: every segment scripted for purpose, every offer timed, every pinned product planned days in advance. The template below is the same production logic, scaled to the 4-hour daily trading LIVE we run hundreds of times a month through our TikTok LIVE service.
why structure beats improvisation
Three forces shape a LIVE, and a run of show manages all three at once:
- The algorithm samples your room continuously. TikTok routes traffic to LIVEs where viewers stay, comment and buy. Early engagement earns distribution, and every conversion spike earns a fresh wave of viewers. Structure lets you engineer those spikes rather than hope for them.
- Your audience is a river, not a theatre. Average watch time on a shopping LIVE is minutes, not hours. Whatever happens in your room must make sense to someone who just arrived, which is why segments repeat on a loop and hooks get restated constantly.
- Conversion needs moments, not mood. People buy when something happens: a price drops, a bundle gets pinned, a countdown starts, stock runs visibly low. A run of show schedules those moments so the room never drifts.
The metrics that tell you whether it is working are enter room rate (ERR), engagement, click-through rate and GMV per hour, which we broke down in our guide to LIVE metrics.
before you go live
The run of show starts before the camera does. The producer's pre-flight, fifteen minutes that save the first hour of the stream:
the 4-hour run of show
This example is a beauty brand's evening trading LIVE, 6pm to 10pm, with three hero SKUs and one LIVE-exclusive bundle. Swap the products; keep the shape.
| Time | Segment | Hook and host focus | Pinned product | Offer moment |
|---|---|---|---|---|
| 0:00 to 0:15 | Cold open · warm-up | "We are live for four hours only, and the first price drop lands in 15 minutes." Host greets arrivals by name, seeds the night's biggest tease. | Entry-price hero SKU | None yet. Build the room first. |
| 0:15 to 0:30 | First flash offer | "Everyone who stayed, this is for you." Fast demo, then the drop. Creates the first conversion spike the algorithm rewards. | Entry-price hero SKU | Flash price, 15 minutes only, countdown on screen. |
| 0:30 to 1:00 | Hero demo one | Full demonstration of hero SKU one: application, texture, results. Host restates the hook every 3 to 4 minutes for new arrivals. | Hero SKU one | Standing LIVE price with anchor strikethrough. |
| 1:00 to 1:20 | Q&A · comment mining | Host answers buying questions out loud, moderator pins the best ones. Objections answered here become tomorrow's hooks. | Hero SKU one | Voucher reminder for hesitators. |
| 1:20 to 1:40 | Bundle reveal | "You asked for the full routine, here it is, tonight only." The LIVE-exclusive bundle gets its first outing with a worth-versus-price breakdown. | LIVE-exclusive bundle | Bundle at LIVE-only price, stock count stated. |
| 1:40 to 2:10 | Hero demo two | Second hero SKU, demonstrated on a second model or skin type. New angle, new audience segment. | Hero SKU two | Standing LIVE price. |
| 2:10 to 2:25 | Mid-show peak | The night's headline moment, trailed since the cold open. Highest energy of the stream; this is where booked affiliate traffic lands. | LIVE-exclusive bundle | Deepest price of the night, hard countdown, live stock counter. |
| 2:25 to 2:55 | Social proof | Host reads reviews and comment wins aloud, re-demos hero SKU one for the new wave of viewers. "Chloe just bought three." | Hero SKU one | Voucher stack reminder. |
| 2:55 to 3:25 | Hero demo three | Third SKU or seasonal angle. Host runs a poll or challenge in comments to lift engagement signals before the final hour. | Hero SKU three | Standing LIVE price. |
| 3:25 to 3:45 | Last-chance bundle | "When we end tonight, this price ends with us." Final bundle push with visible remaining stock and a countdown. | LIVE-exclusive bundle | Final LIVE-only price, last stock units on screen. |
| 3:45 to 4:00 | Close · carry-over | Recap the night's wins, thank buyers by name, trail tomorrow's LIVE and its exclusive. The close sells the next show. | Entry-price hero SKU | "Follow so you do not miss tomorrow's drop." |
Powder rows are the engineered offer moments. On mobile, the schedule scrolls sideways.
The template on air: two Somerce-run trading rooms, mid run-of-show.
Two production notes on reading the table. First, the loop: demo, engage, offer repeats roughly every 40 minutes, because that is the rhythm of the river audience. Second, offer moments are scheduled but not rigid; a good producer moves an offer forward when the room surges and holds it back when a demo is converting on its own.

build my forecastthe host makes the structure sing
A run of show is a score, and the host is the musician. The difference between a presenter and a seller is trained, not born: restating hooks without sounding robotic, reading the comment stream while demonstrating, landing a countdown with genuine energy at hour four. This is why we train and manage hosts and talent as sellers first, and why the best rooms pair a host with a producer and a moderator rather than leaving one person to do three jobs.
from daily cadence to record-breaking showcases
The 4-hour template is the daily engine. Showcase events are the same logic at higher amplitude: more segments, bigger offer moments, guest slots, and traffic waves booked across affiliates, paid and organic content that all point at the room on schedule. Our biggest showcase nights, from The Beauty Crop's £120k+ broadcast to KAIIA's Winter Wonderland, run on exactly this architecture, and the reason they can is that daily cadence has already trained the audience and the algorithm. You cannot showcase your way out of an empty daily calendar.
$2.7m in a single 14-hour LIVE. The P.Louise world record reached 40m impressions, and it was produced on the same run-of-show logic as this template: scheduled segments, engineered offer moments, and a host who never let the room drift.
measure, then rewrite tomorrow's show
The run of show is a living document. After every LIVE, the producer reviews the timeline against the numbers: where did viewers spike and drop, which pinned product pulled the highest click-through, which offer moment converted, and how enter room rate and GMV per hour moved through the night. Tomorrow's show inherits the answers. Run daily, this loop compounds exactly the way affiliate hook testing does, and it is the reason established rooms keep pulling further ahead of new ones.
If you are earlier in the journey, start with the wider strategy in how to sell on TikTok LIVE, then come back to the template. And if you would rather skip the two years of trial and error, the team that wrote the record is at Somerce TikTok LIVE.
